Build custom software
Build it when the alternatives have honestly failed.
Custom software is the most expensive answer and sometimes the only right one. The discipline is establishing which case you are in before the money is committed.
Nothing on the market fits without damaging workarounds, and the thing your company does differently is exactly the thing the software cannot do.
Should we build or buy business software?
Buy when a product fits the process without damaging workarounds. Configure when it nearly fits. Integrate when the gap is between systems rather than inside one. Build only when the process is a genuine competitive difference, or when the cost of bending the business to available software exceeds the cost of building — and only when someone in the business will own the result long-term.
What is usually actually wrong
- The process being automated is genuinely different from how the industry generally works.
- Available products fit at 70% and the missing 30% is the part that matters.
- Per-seat licensing on a large team has made buying more expensive than building.
- The data needed lives across systems that will never be a single product.
How we approach it
- 01Test buy, configure and integrate properly first, and write down why each failed.
- 02Establish what it has to do by following the real work, not by collecting a wish list.
- 03Build in usable stages, so people are using something early.
- 04Write it to be maintained by someone else, and hand over the source and the infrastructure.
What changes
Software that fits the work instead of the work bending to the software.
Source, infrastructure and documentation you own.
A maintenance path that does not require the people who built it.
Questions
The ones that come up every time.
How much does custom software cost?
It depends entirely on scope, and anyone quoting before understanding the process is guessing. The more useful number is the ongoing one — hosting, updates, security patching and changes are permanent, and they are what people forget to budget for.
What if we build it and it does not work?
That is why it is built in stages with people using it early. A year-long build revealed at the end is how this fails, and it is avoidable.
Can we start with something small?
Almost always, and it is usually the right approach. One real workflow, in production, teaches more than any amount of specification.
